Fractional CMO vs Fractional PMM: What's the Difference?

Both titles show up in the same searches, and companies often reach for whichever one they've heard of first. But a fractional CMO and a fractional product marketer solve different problems, and hiring the wrong one wastes a quarter figuring that out.

The short version

A fractional CMO owns the marketing function: budget, channel strategy, team management, and the overall marketing plan. A fractional product marketer (PMM) owns how the product is positioned, messaged, and sold, working closely with product and sales rather than running demand generation or brand.

How to tell which one you need

Ask a simple question first: is the problem "we don't have anyone steering marketing," or is it "our marketing exists, but sales and product tell two different stories about what we sell"? The first points to a fractional CMO. The second, a much more common gap at product-led or technical B2B companies, points to a fractional PMM.

A useful signal: if your sales team is winning deals despite the messaging rather than because of it, or if a recent launch didn't land the way it should have, that's a positioning problem, not a channel or budget problem. That's PMM territory.

Can one person do both?

Sometimes, especially at very early-stage companies. But the skill sets diverge quickly past a certain size: CMO work is about orchestrating a function, PMM work is about getting the story right at the product level and then making sure sales, product, and marketing all tell the same one. Most fractional CMOs will bring in a PMM specialist for exactly this reason rather than trying to cover it themselves.
